The Job
Consider the job you give a Seller in today’s market. They need to:
Close a commercial transaction
Within a timeframe they do not control
Using funds they do not have direct access to
While negotiating financial and legal terms they have little authority over
To achieve an assigned quota they probably had no input on
By moving a dozen or more people toward a common decision, none of whom report to them
Facing the uncertainty of ever-changing priorities, budgets, competitors, and people
Now operating in an environment of numerous AI Agents, both known and unknown, each designed for a different purpose with different capabilities.
Frequency
And how many times must they do this? Based on their quota and average deal size, multiple times both sequentially and concurrently. With each deal typically following a different process, engaging different people, different conditions, and different reasons to act. Together, they must produce enough revenue to make their number.
The team and the transaction
As a business and sales leader, you must lead this process over an entire team of people working to achieve the company’s number.
Most definitions of Sales define it as an exchange of goods or services for money. But that describes the transaction. It tells us what happens when a sale closes. It tells us very little about the job required to get there.

Your team reports to you. The people who decide the deal do not.
The definition
My definition starts with that job:
Sales is leadership without command authority: enabling the Buyer to reach a decision that is theirs to make.
That definition gives an executive a different way to understand what Sellers must be capable of doing, and what the organization must develop in them.
That is leadership. The Seller moves people toward a result they would not reach alone, by earning their trust and willingness to act instead of commanding it.
Why this matters to your number
You can’t build what you haven’t defined.
If you don’t clearly define Sales, how do you set the roles and responsibilities? How do you hire for the job, and how do you coach, train, and mentor people to do it? How do you build and deploy AI applications and Agents that do the work properly?
If Sales is an exchange, you hire persuaders, train pitch and process, and measure activity. A Seller can do all of it well and still miss the number.
If Sales is leadership without command authority, you hire for judgment, trust, and insight, not persuasion. AI has commoditized information and intelligence. Judgment, trust, and insight matter more, and there is no shortcut to them. They are built through hard work, so you coach, train, and mentor for them over time. You measure whether the Buyer’s people are moving toward a decision.
An Agent needs this definition more than a person does. A person fills the gaps with experience. An Agent can’t. Tell it Sales is an exchange and it will optimize the exchange: more outreach, faster follow-up, more activity. None of that moves the people who have to decide.
What enabling means
The Seller remains accountable for a commercial result, while the Buyer owns the decision and its consequences. Enabling means helping the Buyer understand the outcome, resolve the concerns, and bring together the commitments required to act.
Three Assets
The Seller brings three assets to this work: Trust, Judgment, and Insight. Trust earns the Buyer’s willingness to engage. Judgment helps the Seller determine what matters and what to do next. Insight helps the Buyer see something that changes their understanding of the decision. Together, they enable the Seller to lead without command authority.
Try this today
Pick your largest forecast deal. Who is the Seller leading, and what has each of them agreed to do?
If the Seller can’t answer, you are forecasting on hope. And hope is not a strategy.
Sales is leadership without command authority.

Insight, by Elwood Howell
AI has inserted itself right in the middle of the Buyer / Seller relationship. This requires new strategies. Changing tactics will not help.
Watermark: I use AI to research, test, structure, and refine this work. The judgment, experience, and point of view behind it are mine. They were developed by closing thousands of transactions in the global market. The pictures and songs are my personal watermarks. They are what is going on in my world while writing. They are not AI generated but real events.
What I do: I help B2B and enterprise sales organizations create the power required to close business and make their number. I train, coach & mentor sales organizations and their AI systems. Three offerings, bought separately or together: Revenue Generation, Sales Strategy Mastery, and Business Transformation.
The Compass: The Compass is Northstar8’s Sales Strategy Operating System. It enables its Operators to assess the terrain, identify change, measure risk, and successfully navigate to the revenue objective.
